In March 2025, a trader deposited approximately $7 million across multiple accounts to establish a leveraged long position in JELLY, a meme token with thin liquidity, then attempted to crash the spot price to force Hyperliquid’s community liquidity vault into a loss it couldn’t absorb. The attack failed. Hyperliquid’s validators voted within hours to delist the JELLY perpetual market and settle positions at a price favorable to the vault.
It worked. The vault was protected. And the incident confirmed what critics had suspected: Hyperliquid’s decentralization has limits that matter.
That tension between a genuinely impressive product and its governance reality is the core of the Hyperliquid story.
What Hyperliquid Is
Hyperliquid is a perpetuals exchange. Perpetuals (or perps) are derivative contracts that let traders take leveraged positions on an asset’s price without owning the underlying asset. There is no expiry date, unlike futures. They are the dominant trading instrument in crypto: the daily volume of perp markets across all exchanges routinely exceeds spot trading volume by a factor of several times.
Centralized exchanges, primarily Binance and Bybit, have dominated perp trading. The on-chain alternatives were mostly slow, expensive, and illiquid. Before Hyperliquid, serious perp traders used centralized venues. The trust trade-off, handing custody of collateral to an exchange, was the price of a usable product.
Hyperliquid’s proposition was to build an on-chain alternative fast enough and deep enough that the trade-off became harder to justify.
The Architecture
Hyperliquid operates on its own Layer 1 blockchain, built around a consensus mechanism called HyperBFT. It is not an Ethereum rollup. The chain is purpose-built for high-frequency financial activity: sub-second block times and the capacity to handle thousands of orders per second.
The trading engine uses a central limit order book (CLOB). This is the same model used by centralized exchanges: buyers and sellers post limit orders at specific prices, and the engine matches them. Most decentralized exchanges use automated market makers (AMMs), which replace the order book with a liquidity pool and a pricing formula. AMMs are simpler and more composable, but they are inefficient for professional traders who need to work orders precisely.
Building a CLOB on-chain requires throughput that general-purpose blockchains cannot reliably provide. The custom L1 exists specifically to solve that.
Gas on Hyperliquid is free for most users. Trading fees are low and charged as a percentage of notional value, with discounts for higher-volume traders and HYPE holders. The fee structure is designed to compete directly with centralized exchange maker-taker models.
The HYPE Airdrop
In November 2024, Hyperliquid distributed the HYPE governance and staking token to users who had traded on the platform before a snapshot date. Approximately 31% of the total supply went to early users, making it one of the largest airdrops by value in crypto history at the time of distribution.
The airdrop did not require any additional actions from recipients. Traders who had used the platform simply received tokens. No clicking through terms. No claiming from a smart contract with a deadline. Hyperliquid transferred tokens directly to eligible addresses.
The mechanics signaled something about the team’s priorities. The airdrop rewarded actual platform usage, not speculative farming by wallets that never intended to trade. It was received as unusually generous and fairly distributed by crypto standards.
HYPE is used for staking (validators must stake HYPE to participate in consensus), governance, and fee discounts. Revenue from trading fees is distributed partly to stakers and partly to the HLP vault, which provides market liquidity.
Taking Volume from Centralized Exchanges
The numbers on Hyperliquid’s market share growth are striking, though the chain’s own data should be read with that proviso. According to publicly reported figures from DeFiLlama and other trackers, Hyperliquid has at times handled more than 10% of global perp trading volume across all venues, centralized and decentralized.
For context: achieving that share against Binance, Bybit, OKX, and the other major centralized exchanges is not something any decentralized venue had managed before. Perpetual DEXes before Hyperliquid captured small fractions of a percent.
The growth reflects genuine product differentiation. Traders using Hyperliquid keep custody of their collateral. Liquidations are handled transparently on-chain. There is no withdrawal delay from an exchange to a self-custodied wallet. For traders who went through the FTX collapse or similar exchange failures, that matters.
The HLP Vault
The Hyperliquid Liquidity Provider vault is the protocol’s market-making fund. It acts as the counterparty of last resort: when a large position is being liquidated and there is no organic buyer or seller at the required price, HLP absorbs it.
HLP is funded by the community. Anyone can deposit into it and earn a share of trading fees and any profits from market-making activity. It is also exposed to losses when liquidations go badly, which is what the JELLY attacker was trying to exploit.
The vault is the load-bearing element of Hyperliquid’s liquidity model. Its health directly affects the stability of the platform. A large enough coordinated attack on an illiquid market can put the vault in a loss position it cannot cover, which would impair the platform’s ability to handle future liquidations.
The JELLY Incident and What It Revealed
The mechanics of the March 2025 incident: a trader accumulated a large long position in JELLY perps on Hyperliquid. Simultaneously, the trader (or a coordinated group) dumped JELLY on spot markets, pushing the price down sharply. When the long position’s collateral fell below the liquidation threshold, Hyperliquid’s protocol took the other side via HLP, as designed.
The problem was scale. The position was large enough relative to JELLY’s liquidity that absorbing it would have imposed a significant loss on HLP. The attack appeared designed to drain the vault.
Hyperliquid’s validators voted to delist the JELLY perp market and settle all positions at a specific price. The settlement price was chosen to protect HLP. Validators acted quickly, within a few hours of the attack becoming apparent.
The outcome: the HLP vault was protected, users with legitimate positions received settlements, and the attacker’s strategy failed.
The implication: a committee of validators can intervene in open markets, change the rules mid-trade, and determine settlement prices. This is not what “decentralized” typically means. The comparison to centralized exchange intervention is not unfair.
Shortly after the incident, Binance listed JELLY as a listed asset. The timing struck many observers as notable, though the relationship between Binance and the attack remains a matter of speculation.
Hyperliquid’s team responded that the intervention protected users and that the alternative, allowing the attack to succeed, would have been worse. That argument has merit. It does not resolve the governance question.
The Decentralization Problem
Hyperliquid runs on a validator set that is small relative to networks like Ethereum. Validators are known entities who staked HYPE to participate in consensus. The governance process for extraordinary interventions like the JELLY delisting is not formalized in public documentation in a way that allows outsiders to predict when and how it would be used.
This is a real constraint. A trading platform where a committee can unilaterally alter position settlements is functionally closer to an exchange with a governing board than to a censorship-resistant protocol. For most traders, that distinction may not matter: the relevant comparison is to Binance, not to Ethereum mainnet.
For the subset of traders who need strong guarantees that their positions cannot be modified by a governing committee, Hyperliquid’s current architecture is not the right venue.
The team has indicated a path toward more decentralized governance, including a larger validator set and more transparent governance mechanisms. The pace of that transition will determine whether Hyperliquid builds the legitimacy to sustain its market share as the stakes of operating on the platform grow larger.
What to Watch
Three things will determine Hyperliquid’s trajectory.
Validator set expansion. More validators mean a larger coordination problem for any intervention, which increases the credibility of governance commitments. The current set is small enough that coordination is easy. That is a feature for crisis response and a liability for trust.
Institutional adoption. If institutions allocate meaningful capital to Hyperliquid markets, the governance guarantees need to be correspondingly stronger. Institutions have legal and compliance obligations that make informal validator governance uncomfortable regardless of how well it has worked so far.
Competitive response. Binance and other centralized exchanges are not static. The gap between centralized and decentralized trading UX is closing. If Hyperliquid’s differentiation on self-custody and transparency is its core competitive advantage, it needs its decentralization story to hold up as that differentiation becomes more important.
Hyperliquid built something that most people assumed was impossible: a decentralized perp exchange with product quality close enough to centralized alternatives to attract real traders. The business achievement is significant. The governance model is a work in progress that the platform’s growth is starting to outpace.
